Why cash on delivery leaks money — and the two layers that stop it

A fake COD order costs more than the product. It costs shipping both ways, reserved stock, and your team's time. Here are the two filters that stop it before and after the order.

If you sell cash on delivery, you know this story. An order comes in, you pack it, hand it to the courier, and two days later it comes back. The customer never answered, or the number was wrong, or they were simply browsing.

The trap is that the loss is not the product — the product came back. The loss sits in things nobody puts in a report.

The real cost is invisible on your dashboard

Every fake order takes from you in four places at once:

  • Shipping both ways. You pay twice on an order that never sold.
  • Reserved stock. The unit that spent days in transit could have gone to a real buyer.
  • Your team’s time. Someone picked it, packed it, followed up, then received a return and restocked it.
  • Your standing with the courier. A high return rate affects your terms and your rates.

The goal is not “slightly fewer fake orders.” The goal is two filter layers: one before the order is placed, one after.

Layer one: stop the fake order before it happens

If the number is not real, the order should not go through at all.

The customer taps one button, and two things happen:

The last link in the chain, and the one most stores skip: the failed delivery survey.

Order returned? The customer gets a message asking why, with buttons to pick a reason. Those replies tell you whether the problem is on your side (product, price, timing) or the courier’s (no call, delay, bad timing).

Without that question, every return is just a number. With it, it becomes a cause you can act on.
